Age of Your System
Most furnaces last 15-20 years with proper maintenance. If yours is approaching or past that age, it's time to start planning for replacement rather than sinking money into increasingly frequent repairs. A new high-efficiency furnace (96% AFUE or higher) can cut your heating bills by 20-30% compared to an older 80% AFUE system.
Rising Energy Bills
If your heating bills have been climbing steadily even though your usage hasn't changed, your furnace is likely losing efficiency. As components wear out, the system works harder to produce the same amount of heat, burning more gas or electricity in the process.
Frequent Repairs
The general rule: if a repair costs more than 50% of what a new furnace would cost, replace it. Also, if you've needed 3 or more repairs in the last 2 years, the system is telling you something. Uneven Heating
If some rooms are too hot while others are cold, your furnace may be struggling to distribute heat evenly. This can indicate a failing blower motor, deteriorating ductwork, or a furnace that's simply too old to perform properly.

Banging, popping, rattling, or squealing from your furnace are warning signs. A slight gas smell near the furnace is also concerning and should be checked immediately. These issues can indicate cracked heat exchangers, loose components, or other safety hazards.

The Replace-vs-Repair Decision Framework
Here's the decision framework we use honestly, and you can apply it yourself.
Always replace: Heat exchanger crack (safety). Gas valve failure combined with age 15+ years. Any furnace with repair quote exceeding 60% of replacement cost. Furnace using R-22 and needing significant refrigerant work.
Lean toward replacement: Age 15+ years AND second-or-third repair in 2 years. AFUE rating of 80% or below when 95%+ is now standard (gas bill savings pay back faster than you think). Furnace size doesn't match home โ undersized or oversized from a previous poor install.
Lean toward repair: Age under 10 years. Single isolated failure with no history of issues. Common repairable parts (flame sensor, ignitor, capacitor, inducer motor). Home for sale in next 1-2 years and you want to minimize upgrade costs.
The math matters: A typical furnace replacement costs $3,500-$7,500. A typical significant repair runs $500-$1,500. If your annual repair costs are averaging $400+ and you're paying 30%+ more in gas than neighbors with newer units, replacement pays for itself in 4-8 years.
Planning timing matters: Emergency replacements on a 10ยฐF day cost more than planned replacements in April or October. If your furnace is showing multiple warning signs, start planning now even if it still works.
